How We Work
Every engagement ERP Cloud undertakes, whether a two week health check or a multi-month SAP Business ByDesign to SAP S/4HANA Public Cloud transition, is built on the same foundation. We work from evidence rather than opinion, we make decision rights and quality gates explicit rather than implicit, and we align delivery with SAP's Activate methodology and Cloud ALM toolchain, rather than running a parallel process alongside it. The sections below set out how that translates into practice, service by service.
A Governance Flow Common to Every Engagement
For both transition work and recovery work, we follow a consistent governance flow. We begin by establishing the evidence, understanding what is actually true about scope, data, integration, testing and readiness, rather than what a status report says is true. We then define the decisions that evidence points to, control scope so that fit to standard is not eroded by unexamined exceptions, validate quality before each significant gate rather than after it, and maintain active governance through to production rather than stepping back once a plan is agreed. For a normal implementation, an initial diagnostic is replaced by mobilisation and fit to standard design, but the underlying discipline is the same.
Our Transition Methodology
For the SAP Business ByDesign to SAP S/4HANA Public Cloud transition, we package the work into individual phases, so that a client need not commit to a full programme on day one. A Transition Assessment establishes scope, risk, plan and commercial estimate on a fixed price basis. Mobilisation then confirms governance, resourcing, data and integration inventories and an executable roadmap. Fit to Standard and Design works through SAP's standard process maps in Cloud ALM to agree target processes and any genuinely justified extensions. Realise builds and tests the solution and moves data through SAP's Migration Cockpit with proper reconciliation. Go-Live Readiness confirms testing evidence, business readiness and cutover planning before a decision to proceed is taken. Cutover and Hypercare then carries the business through go live and early operation. This closely mirrors SAP Activate's own Discover, Prepare, Explore, Realise, Deploy and Run phases, while giving you a commercially understandable, phase by phase commitment.
Our Health Check Methodology
An Independent Project Review and Health Check is not a single senior person reading a status report. We assess a programme against ten dimensions, covering business case and value, scope and fit to standard, governance and decisions, plan, resourcing and team capability, solution architecture and clean core, data migration, integration, testing and quality, security and controls, and change, cutover and operational readiness. Team capability includes whether those delivering the programme, whether client side or partner side, hold the right SAP module experience, relevant certifications and a role that fits their strengths. Each dimension is reviewed against documentary evidence and structured interviews and scored Green, Amber, Red or Critical. The resulting executive report sets out overall confidence, the findings that matter most, the consequences of inaction, and the specific decisions we believe the steering committee needs to take, typically within two to four weeks.
Our Recovery Methodology
An Implementation Recovery and Turnaround begins with a rapid diagnostic to establish what is genuinely failing and what absolutely cannot move. We then take immediate stabilisation actions to protect the critical path, before developing a recovery strategy, a re-baselined plan and a reset governance structure. Remediation is prioritised against the issues that matter most, quality gates are re-established, and we work towards a credible, evidenced go live recommendation rather than an optimistic date. Because we cannot control every variable in a recovery, for example whether a system integrator resolves its own defects, our commercial model for recovery work typically combines a fixed price diagnostic with capped delivery sprints and milestone payments at agreed quality gates, rather than a single outcome based fee.
Independence, Named Plainly
We draw a clear line between delivery and assurance. Where ERP Cloud holds delivery accountability for a piece of work, any review of that work is described as a project quality review. Where we have no material responsibility for the work under review, it is sold and delivered as an Independent Project Review and Health Check. We think that distinction matters more than it might first appear, because it is what allows an independent review to say plainly what a delivery team under pressure may find difficult to say about its own work.
Built on the SAP Toolchain
We deliberately avoid becoming a parallel, spreadsheet based PMO running alongside the tools you already have. SAP Cloud ALM is designed to manage implementation scope and SAP Activate road maps, and where a Digital Discovery Assessment has already been completed, its scope can be carried directly into Cloud ALM. Where we provide executive dashboards or assurance scorecards of our own, these are built to draw from your authoritative implementation data rather than duplicate it.
If any of this raises a question about a specific programme, decision or concern you are facing, we would be glad to talk it through.
