Five Warning Signs Your SAP S/4HANA Cloud Programme Needs an Independent Health Check
Most SAP S/4HANA Cloud ERP programmes do not fail overnight. They drift, gradually and often quietly, until a steering committee is confronted with a delay or a cost overrun that could have been identified months earlier. The Association for Project Management specifically recognises audits, health checks and reviews as core PMO assurance activities that support decision gates and change control, precisely because early, evidence based visibility is what allows a programme to correct course while correction is still cheap.
The first warning sign is a widening gap between the plan on paper and the plan in practice, where workstream leads privately acknowledge slippage that has not yet reached the steering committee in a form anyone is prepared to act upon. The second is scope that has quietly grown beyond what fit to standard was meant to deliver, with deviations from SAP's standard processes accumulating without a clear business or legal justification for each one. The third is a testing programme that looks complete on a status report but has not genuinely proven that end to end processes will work at go live. The fourth is data migration and integration workstreams reporting green status without the reconciliation evidence to support it. The fifth, and often the most telling, is a governance structure where decision rights are unclear, so problems are discussed repeatedly without ever being formally escalated, decided and closed.
Any one of these signs on its own may be manageable. Two or three together, particularly close to a significant decision gate, are a strong indication that the programme would benefit from an independent, evidence based assessment rather than another internal status update.
An effective health check goes well beyond a single senior person reviewing a project plan. We assess programmes against ten dimensions, covering business case and value, scope and fit to standard, governance and decisions, plan and resourcing, solution architecture and clean core, data migration, integration, testing and quality, security and controls, and change, cutover and operational readiness. Each dimension is scored against evidence rather than opinion, and the resulting executive report sets out overall confidence, the handful of findings that matter most, the consequences of taking no action, and the specific decisions the steering committee needs to make.
The value of an independent health check lies precisely in its independence. Where we have no delivery responsibility for the work under review, we can say plainly what a delivery team under pressure to report progress may find difficult to say themselves. That is not a criticism of any project team. It is simply why independent assurance exists as a discipline in its own right, on SAP Cloud ERP programmes as much as anywhere else.
