Why "Upgrade" Is the Wrong Word for a SAP Business ByDesign to S/4HANA Public Cloud Transition
Organisations that have outgrown SAP Business ByDesign often describe their next step informally as an upgrade, and the word is understandable given the two systems share an SAP heritage. It is, however, a misleading description of what actually needs to happen, and treating the transition as an upgrade is one of the more common ways such programmes run into difficulty.
SAP's own implementation material is instructive here. A move to S/4HANA Public Cloud is treated within SAP's new implementation approach, built around fit to standard, guided configuration through SAP Central Business Configuration, and a genuinely fresh look at how core processes should run. System conversion and brownfield migration, the techniques most people associate with the word upgrade, are instead capabilities SAP specifically associates with Private Edition, an entirely different product with a different implementation model. There is no technical in place upgrade path from SAP Business ByDesign to S/4HANA Public Cloud. What is required is a structured transition, moving from your existing Business ByDesign processes and configuration, through a defined target operating model, into Public Edition scope, fit to standard design, data migration and reconciliation, integration rebuild, testing and business adoption.
This distinction matters commercially as much as technically. A transition treated as an upgrade tends to underestimate the scale of process redesign involved, the volume of historic data that needs a genuine migration and cleansing exercise rather than a straightforward carry across, and the change management effort needed to bring users from a highly configured SAP Business ByDesign environment to a standardised, clean core Public Cloud system. Underestimating any of these is a common route to the kind of programme that later needs the independent health check we describe elsewhere on this site.
None of this is a reason for caution to tip into hesitation. S/4HANA Public Cloud can be implemented efficiently, and SAP Activate together with SAP Cloud ALM provide a well proven framework for doing so, moving through Discover, Prepare, Explore, Realise, Deploy and Run with clear quality gates along the way. The point is simply that a SAP Business ByDesign to S/4HANA Public Cloud transition deserves to be planned and resourced as the transformation it genuinely is. Businesses that recognise this distinction early tend to have a materially smoother path to go live than those that discover it partway through the programme.
